Should Your MVP Have AI? A Founder’s Decision Framework
The question every founder building in 2026 is asking. The answer is not always yes — and adding AI to an MVP that does not need it is one of the most expensive mistakes you can make.
Why This Question Matters More Than You Think
Adding AI to an MVP has a real cost in complexity, time, and money. Getting this decision wrong delays your launch by weeks and burns budget on infrastructure you did not need.
There is enormous pressure on founders right now to add AI to their product. Investors mention it in every pitch. Competitors are announcing AI features. Product Hunt rewards AI-powered apps. This pressure leads to one of the most common product mistakes of our era: bolting AI onto a product that would have been better without it.
This framework helps you cut through the noise and make a clear-eyed decision about whether AI belongs in your MVP — and if so, where and how much of it.
Does AI Solve a Core User Problem — or Just Add a Feature?
The first filter. AI is worth the complexity only when it directly addresses a primary pain point your user base will pay to solve.
AI solves the core problem
- The primary value proposition depends on intelligence (personalisation, prediction, generation)
- Manual alternatives are too slow or too expensive for users to continue using
- Data volumes are too large for humans to process — AI is the only scalable path
- The product is fundamentally a tool for creating, analysing, or categorising content
AI is just a feature
- The core workflow works without AI — AI only enhances one step
- Users can accomplish the main job-to-be-done without the AI component
- AI is being added because competitors have it, not because users request it
- The AI feature is in a non-critical part of the user journey
📌 If AI solves the core problem: include it in v1. If AI is just a feature: ship without it, validate the core product, then add AI in v2 when you have real usage data to inform the design.
Can You Fake It First?
The Wizard of Oz approach is one of the most powerful MVP techniques — and it applies directly to AI features.
Before building an AI-powered feature, ask: could a human do this manually for the first 20–50 users? If yes, do that first. Here is why this is almost always the right call:
Validate Before Building
If users do not engage with the manually-powered version of the feature, they will not engage with the AI-powered version either. You save weeks of integration work on a feature that did not need to exist.
Design Better Prompts
Running the feature manually for real users teaches you exactly what information the AI needs, what outputs users find valuable, and where edge cases break the experience — before you have hardcoded any of it.
Get Real Feedback
When a human performs the AI task, users give much richer feedback because the interaction feels personal. This feedback is pure gold for prompt engineering and AI training data later.

AI integration adds complexity, cost, and dependencies. Quantify these before committing.

Apply all three questions and land in one of four quadrants.
Build AI in v1
AI solves the core problem AND you cannot fake it AND complexity cost is justified by differentiation. Examples: AI writing assistant, CV parsing tool, document Q&A platform.
Fake it first, then build
AI solves the core problem BUT you can simulate it manually for early users. Examples: AI recommendation engine (human-curated first), AI categorisation (manual tagging first).
Launch without AI, add in v2
AI is a feature enhancement, not a core differentiator. Ship the product, validate demand, use v2 AI features as an upgrade hook. Examples: AI-assisted CRM field suggestions, AI email draft assistance.
Do not add AI
AI adds complexity without solving a real user problem. The feature exists because of competitive pressure or founder enthusiasm, not user demand. Cut it entirely.
